Someone asks ChatGPT "what's the best [your category] for [a use case you're good at]," and your name doesn't come up. No error. No 404. No line in Google Analytics. The buyer just reads the three names the model did say, picks one of them, and moves on — and you never even know the question was asked. That silence is the hardest kind of loss to take seriously, because a broken checkout page screams at you and this doesn't. The math, in plain prose

Strip away the sliders and the calculator is three multiplications chained together, and every single factor in the chain is a fraction below 1 — which matters, because it means the answer can never be bigger than the revenue you already have. Start with what you already know: your monthly organic sessions (or brand searches), times your visit-to-conversion rate, times your average deal value. Multiply those three and you get your monthly organic value — the real revenue your current organic traffic is worth today, full stop, nothing about AI yet.

Now apply two more fractions. The first is how much of that organic-intent pool is now mediated by an AI answer instead of a classic blue-link click — call it your AI share of discovery. The second is your visibility gap: the share of AI-mediated buyer questions in your category where an engine answers and doesn't name you. Multiply organic value by AI share by visibility gap, and you get the number that matters: your monthly revenue at risk from AI invisibility. Chain it linear, no compounding tricks, and you can redo the whole thing on a napkin.

The one guess vs. the one real number

Only one input in that chain is an outside assumption rather than something you already know: the AI share of discovery. We default it to 12% — deliberately modest, because inflating that slider is the easiest way for a "lost revenue" calculator to manufacture a scary headline, and we'd rather understate than pad. It's shown on the page, and it's yours to move if you have a better number for your own market.

The visibility gap is different. That one isn't ours to assume at all — it's the one thing a real scan actually measures, by putting real buyer-shaped questions to ChatGPT, Claude, Gemini, and Perplexity and reading back, per question, whether you were named. Every other input in the formula is data you already have sitting in Analytics or your CRM. That's 400 monthly conversions worth $80,000 in monthly organic value. Apply the default 12% AI-share assumption and the 70% gap, and the monthly revenue at risk comes out to $6,720 — $80,640 a year, or roughly 34 conversions a month going to whoever the AI engine names instead of you.

Now hold every other number fixed and just close the gap, from 70% down to 30% — the same brand, now correctly named 7 times in 10 instead of 3. The at-risk figure drops to $2,880 a month, $34,560 a year. Same traffic, same conversion rate, same deal size — closing the gap alone is worth $3,840 a month back.

What this number is, and isn't

Say the honest part out loud, the same way the calculator's own page does: this is a directional model to size the opportunity, not a measurement of revenue you've actually lost.
